Ranked by DCF Evidence Score (0–100), which counts verifiable public evidence and does not measure delivery quality. How we score. Every link opens a public page, checked October 23, 2026; outcomes described on those pages are the firms’ own claims.

Platform vendors’ own services teams are shown for comparison and are not ranked.

What does a data architecture consultant deliver?

A documented target architecture and the reasoning behind it: current-state and target-state views, data models, integration and security patterns, platform choices with trade-offs, a cost model and a sequenced roadmap. Good architects write a short architecture decision record for each major decision.

DAMA's DMBOK describes data architecture as designing and maintaining the data structures and frameworks that support business strategy, including data models, technology selection and data flows. TOGAF, the Open Group's enterprise architecture standard, gives the output a recognizable shape: its Phase C develops a baseline and a target data architecture, plus a gap analysis between them. The table lists the working artifacts to ask for.

ArtifactWhat it containsFormat to look for
Current-state mapSystems, data flows, owners, volumes and run costsA baseline data architecture with gaps called out
Target architectureLayers, platforms, patterns, security and governance controlsC4-style views: system context, containers and components
Architecture decision recordsOne short record per major decision: context, decision, status and consequencesMichael Nygard's format, one or two pages each
Data modelsConceptual and logical models for core domainsDocumented grain; dimensional or other modeling as fits
Non-functional requirementsLatency, freshness, availability, recovery and data residencyTargets agreed with the business, per data product
Cost modelStorage, compute, licences and operations under expected workloadsScenarios with unit costs, not list prices
RoadmapSequenced migration with risks and dependenciesA path from baseline to target with cut-over points

A cloud provider's review framework is a second reference for what good looks like. AWS's Data Analytics Lens for its Well-Architected Framework, for example, collects best practices for designing analytics workloads on AWS.

Data warehouse, lakehouse, data mesh or data fabric: which fits?

These terms name different things. A warehouse or lakehouse is a platform pattern, data mesh is an organizing model of domain-owned data products, and data fabric is a metadata-driven integration design. Gartner describes fabric and mesh as complementary rather than competing.

PatternWhat it isFits whenWatch-outs
Dimensional warehouseCurated tables modeled around business processes, using techniques Ralph Kimball has published since 1996Reporting and BI dominate, a central team owns the data and domains are stableUp-front modeling effort; check how machine learning and unstructured data are handled on your platform
LakehouseOpen, directly accessible file formats on object storage with warehouse-style management, ML support and performance, as proposed by Armbrust et al. (CIDR 2021)One copy of data must serve BI and ML, and open formats matter to youChoices of table format and catalog; the paper's four authors are all affiliated with the same platform vendor
Data meshFour principles from Zhamak Dehghani: domain-oriented data ownership, data as a product, a self-serve data platform and federated computational governanceMany domains, sources and consumers have overwhelmed a central teamNeeds domain teams able to own data products; the original article says a centralized platform can work for simpler domains
Data fabricA design concept for flexible, reusable, augmented data integration that relies on active metadata (Gartner); not a single productA distributed estate you cannot consolidate, with mature metadataGartner says organizations with too little metadata will not see the benefits, and no stand-alone solution delivers a full fabric

The same words mean different offerings

Firm pages use these terms differently, so ask what is actually delivered. These examples come from the firms' own pages, checked in October 2026, and are not ranked.

TermExampleWhat the page describes
Data meshThoughtworks: Data meshThe firm says it first introduced data mesh in 2019 and helps organizations adopt all four principles or only some of them
Data fabricWipro: Data Fabric ServicesA packaged solution combining integration, profiling and cleansing, metadata management, policy enforcement and cataloging; Gartner defines a fabric as a design concept, not a product
LakehouseSTX Next: Data Lakehouse ConsultingLakehouse implementation that scales compute and storage on Snowflake and Databricks
Several patternsHCLTech: Data Engineering and AI ServicesLists lakehouse, data fabric and data mesh architectures within its data engineering and modernization services

Read the origin documents with their authors' interests in mind. Dehghani wrote the data mesh articles as director of emerging technologies at Thoughtworks North America, per the author note on her 2020 article, and the lakehouse paper lists Databricks as the affiliation of all four authors. Both are worth reading in the original, and both come from organizations that sell related services.

When is outside architecture help worth paying for?

Before a multi-year platform commitment, a merger, a data mesh or multi-cloud decision, or when platform cost and complexity grow faster than use. Skip it when one platform already fits and your engineers can document their own decisions.

Worth paying for when

  • You are choosing between platform families (a warehouse, a lakehouse or Microsoft Fabric) and the decision commits several years of budget. See our guides to Snowflake versus Databricks consulting and data platform TCO.
  • A merger or reorganization leaves two data estates that must be reconciled.
  • You are considering data mesh. Dehghani's original article says a centralized platform can work for organizations with a simpler domain and fewer, less varied consumers, and that it fails for enterprises with rich domains, many sources and diverse consumers. An independent view on which group you are in is worth paying for.
  • Cost or complexity is rising faster than use, and no one can say why.
  • Data residency, sovereignty or security requirements constrain where data can live.

Not worth paying for when

What does a data architecture engagement cost and how long does it take?

Estimate: an assessment with a target architecture takes about six weeks and roughly $40,000 in labor; a design validated by working proofs on two candidate platforms takes about ten weeks and roughly $135,000, using federal ceiling-rate medians. Platform build and usage costs are separate.

The scenarios use GSA CALC+ role medians for data architects ($158 an hour, 913 records), cloud architects ($185, 887 records) and data engineers ($149, 838 records). They are fully burdened ceiling prices on U.S. federal contracts, not commercial quotes, and commercial rates for the same roles are often higher. The hours are our assumptions.

Scenario (DCF Research estimate)Hours × GSA median hourly rateEstimateAt 25th to 75th percentile rates
Assessment and target architecture with decision records, 6 weeks. Data architect 30 h/week, cloud architect 10 h/week180 × $158 + 60 × $185 = $28,440 + $11,100$39,540$32,820 to $47,160
Reference architecture plus working proofs on two candidate platforms, 10 weeks. Data architect 30 h/week, cloud architect 15 h/week, data engineer 40 h/week300 × $158 + 150 × $185 + 400 × $149 = $47,400 + $27,750 + $59,600$134,750$112,400 to $162,900

The last column reprices the same hours at the 25th and 75th percentile GSA rates for each role. The second scenario is a bake-off: building the same thin slice on two platforms with your own data is a direct way to test a recommendation. Proof-of-concept platform usage, the production build and run costs are outside these figures; see our data engineering pricing guide. Our pricing research has more rate context.

How do you evaluate data architecture consulting firms?

Ask to see decision records, not just diagrams. A good architect compares options against your constraints, models cost, discloses vendor relationships and says what would change the recommendation. Be wary of a platform chosen before requirements are written.

How does data architecture relate to data engineering, governance and platform modernization?

Architecture decides the design, engineering builds and runs it, governance sets the rules it must enforce, and modernization is the migration that moves workloads onto it. Buy architecture first when the design is contested; skip it when the design is settled.

Frequently asked questions

Which open table format should we choose: Delta Lake, Iceberg or Hudi?

All three are open table formats. Iceberg documents access from Spark, Trino, Flink, Presto, Hive and Impala, and Delta Lake's UniForm lets Iceberg and Hudi clients read Delta tables. Pick by the engines and catalog you already run, and record the decision and exit path in a decision record.

Do we need the medallion (bronze, silver, gold) pattern?

Databricks' documentation calls it a recommended best practice but not a requirement. Layering raw, validated and curated data helps most when many consumers need different quality levels; a small estate may not need three layers.

What is the difference between a data architect and a data engineer?

Architects design and document the structure of data and the trade-offs behind it, which DAMA's DMBOK frames as designing the data structures and frameworks that support business strategy. Engineers build and operate the pipelines and platforms that implement the design.

How do we limit cloud and vendor lock-in?

No design removes lock-in; you manage it. Prefer open table formats and standard SQL where they matter, keep transformation logic in version-controlled code, and ask the architect to price the exit path during design.
